What a useful roadmap leaves out.

A roadmap creates focus by exposing choices. The work it refuses is often more strategic than the features it contains.

Product / VOL. 05

A roadmap becomes dangerous when precision is mistaken for confidence. Dates and feature names make uncertainty disappear on paper while it remains in the market, technology, and organization. The result is a delivery contract built before the team has earned the evidence.

Leave out solution theater

A useful roadmap does not list every stakeholder request, speculative feature, or implementation detail. It shows a small sequence of outcome bets, the evidence required to continue, and the capacity deliberately reserved for reliability and learning.

THE NUMBER3

active bets are easier to learn from than 30 initiatives.

Fewer concurrent bets shorten feedback loops and make ownership visible. This is a planning choice, not a productivity hack.

Make the uncommitted space visible

Show now, next, later, and explicitly not now. Record why an option is excluded and what evidence could change that decision. This turns “no” from a political dead end into a testable strategic choice.

The 60-second version

  1. 01

    Commit to outcomes and constraints.

  2. 02

    Sequence learning before scale.

  3. 03

    Limit concurrent bets.

  4. 04

Document what is deliberately not now.
